How I navigated a high-risk platform migration to eliminate technical debt, accelerate delivery, and stabilize a struggling mobile app supporting thousands of users.

Context / Problem
Alinea Health is a B2B2C health-tech in PMF validation, backed by Founders Fund and General Catalyst. The refactored Ionic app produced slow delivery, mounting technical debt, hundreds of unresolved tickets, and an overloaded engineering team. Deadlines were tight, and there were complex integrations with the WhatsApp bot, Back Office (scheduling databases, histories, providers), and the Whereby video-call platform.
My Role
As Product Manager, connected the migration strategy (CPO/CTO) with technical execution across 1 mobile engineer, 3 back-end engineers, 1 full stack, and 2 designers. Negotiated expectations between the Head of Engineering and developers, acting as the bridge between deadline pressure and technical feasibility. Reviewed 200+ Jira tickets and usage data (Mixpanel) to prioritize features. Coordinated integration tests with the back office and bot, trained clinical teams (physicians, concierge, nurses), and prepared a concierge task force for go-live.
Discovery
Ticket analysis showed 60% of critical issues were concentrated in core flows: internal scheduling, external consultations, exams, and medical history. Aligned with the CTO to prioritize these for the first release. Rescheduling, prescriptions, and care plans (40%) were pushed to the backlog, as they could still be executed via WhatsApp bot despite weaker UX.
Solution
Big-bang migration: 60% of features (core flows) + restructuring of databases (internal/external scheduling, providers). Initial 1-month timeline extended to 3 months after technical discoveries revealed undocumented integrations. Risk was mitigated through exhaustive pre-launch internal testing: mapping full use cases and repeatedly running them in staging.
